The Coyne Labs Case Study Framework (Even Without Client Case Studies Yet)

Every agency faces the same catch-22 on day one: clients want to see case studies before they sign, but you need clients to have case studies to show. The instinct is to fake it — use stock numbers, vague percentages, anonymized logos. Do not do this. Prospects read through it instantly and it destroys trust.

Coyne Labs launched without a single external client case study. Here is the framework we built to establish proof anyway, and why it works better than traditional case studies would have.

The four proof assets that substitute for case studies

1. Build logs as public case studies. Every Coyne Labs build is documented publicly — the site audit, the decisions made, the stack installed, the results tracked. These function as case studies even when the client is Coyne Labs itself, because the prospect sees the methodology applied.

2. Framework posts that teach the system. Publishing 20-30 deeply reasoned posts on how a lead generation operating system actually works demonstrates expertise more convincingly than "we helped a roofing company get 3x leads." The prospect reads the methodology and decides we know what we are doing.

3. Client site ownership transferred at launch. Because every Coyne Labs engagement transfers full ownership to the client on day one, we publish the fact that the client now owns everything — domain, Vercel, GitHub, GBP, analytics. This is a structural proof point most agencies cannot claim.

4. Operator-led transparency. James's name is on every post, every piece of work, every failure and success. The founder is accountable by name. Traditional agencies hide behind account manager anonymity; operator-led transparency is its own form of proof.

The prospect who signs without case studies

Not every prospect will sign without case studies. Some need the social proof of logos. That is fine — those are not our best fit clients.
